Actionable Cold Email Tip

I’ve generated more than 1,000 qualified B2B sales opportunities with cold email over the last 3 years.

If you’re new to cold email, you’ll learn the landscape is quickly changing. What worked in 2023 and even 2024 is played out. If you want to win in this new environment, you need strategies that work in 2025.

Here's what you need to know.

2024 was the year of the cold email deliverability crisis. Email service providers Google & MSFT are making it harder to land in the primary inbox.

Spam complaints are rising. Email service providers are implementing stricter spam filters. And new automated email sending tools have saturated the inbox.

So today, I’m going to cover 5 key principles to creating campaigns that cut through the noise and actually get responses from potential customers.

  1. Inbox Volume Management:

Limit each inbox to 15 emails/day to avoid triggering spam filters.

Use tools like Smartlead for horizontal scaling with multiple domains and inboxes.

Warmup for a minimum of 14 days before you launch your first campaign & keep warmup on at all times.

  1. Reply Rates as a Deliverability Signal:

If below 1% (exclusive of OOO), then you have an issue. To solve, buy new domain, warm them up, make sure your list is accurate and re-write your campaign. You should see an improvement with new infrastructure.

To minimize downtime, purchase 1.5x to 2x more domains and inboxes than needed. Always have backup domains and inboxes warming up to reduce downtime.

  1. Campaign Management

Sequence Length: Limit sequences to 3 emails; most responses come from the first two emails. Avoid sending more than 3 emails in a sequence to reduce spam complaints.

Timing and Reuse of TAM (Total Addressable Market): Space out sequences to allow time for changes in priorities and business environment. Reuse TAM lists quarterly, as recipients won’t remember past cold emails.

  1. Targeting and Personalization

Avoid "Spray and Pray" Targeting: Segment lists based on specific attributes (e.g., employee count, geography, job title). Use tools like Clay to ensure lead lists are highly relevant. Focus on quality over quantity to minimize spam complaints.

Ideal Customer Profile: prioritize high-value triggers like company age, funding status, and CEO experience. Use a waterfall approach to enrich data and refine messaging at each stage.

  1. Cold Email Content Strategy

Email Structure:

Email 1: Focus on Testing Value Propositions

Email 2: Add more context from email 1, or reduce friction with a lead magnet

Email 3: Referral ask

The key is to find a value proposition that generates an interested reply rate of 1 for every 100 leads contacted. Focus testing different value propositions (e.g., saving time, making money, raising status). Adapt messaging to meet the recipient’s priorities and pain points.

By following these 5 principles, then you’ll be in a good spot to convert more cold leads into customers.
